Staying in control of AI decisions inside a business process

When AI influences a decision, someone will eventually ask: “how did you reach that conclusion”? Without a clear answer, you’re not only exposed to legal and compliance risks — you’re operating blind. If AI makes a decision in your business process, you need to be able to explain why. In practice, this starts with traceability.

The simplest way to do this is by logging what goes into the AI and what comes out. That means capturing prompts, inputs, and outputs. With that information, you can already show what the AI based its decision on and what result it produced.

This does not require complex explainability. It is about being able to reconstruct the decision.

Log prompts and outputs

At a minimum, every AI interaction should be recorded. This gives you a basic level of transparency.

You should capture:

  • the prompt or request sent to the AI  
  • the input data used  
  • the output generated

With this, you can show: this was the input, and this was the result. That forms the basis of explaining any AI decision.

Create an audit trail for AI decisions

As soon as AI starts making decisions in your process, logging alone is not enough. You need an audit trail, similar to how you track human actions.

In most systems, you already track:

  • who logged in  
  • what data was changed  
  • when the change happened

You can apply the same approach to AI. Treat it as a system actor and record:

  • when the AI made a decision  
  • what data was affected  
  • which process step it was part of

This allows you to prove later that a specific decision was made by AI.

Link input, output, and decision

To explain a decision clearly, you need to connect three things:

  • the input (prompt and data)  
  • the AI output  
  • the final decision in the process

When these are linked, you can say: the AI made this decision based on this information, and this was the outcome.

For example, an AI reviews a supplier contract submitted as a PDF and flags potential risks.

  • Input: full contract text
  • Prompt: “Identify risky clauses based on company legal guidelines”
  • Output: “Flag: liability clause exceeds standard limits”
  • Decision: contract is routed to legal for manual review

You can later show exactly which text was analyzed, what the AI flagged, and why the process was escalated.

Keep control through process design

Staying in control of AI decisions is about designing your processes in a way that keeps decisions visible. Start with:

  • logging prompts and outputs  
  • adding an audit trail for decisions  
  • linking decisions to process steps

Traceability isn't something you bolt on after the fact, but a habit to build into how your team’s work. It pushes you to be clear about where AI sits in your processes, who is responsible for each decision point, and what happens when things go wrong. Done well, it turns AI from a black box into an auditable system with visible decision trails.
